You have a defensible pricing range, a narrative that finally makes buyers lean forward, an objection map that anticipates the procurement team’s concerns, and a set of buyer personas grounded in actual conversations. You ship it to the team. The first enterprise deal closes in the predicted range. The board is impressed. You move on to the next fire.
Six months later, something is wrong. The pricing that worked for the first five customers is getting pushback from the sixth. The narrative that resonated with technical founders is falling flat with the VP of Engineering at a larger company. Objections you never heard are suddenly showing up in every procurement review. The playbook has not failed, exactly. It has aged.
This is the forgotten second act of go-to-market. Every framework, every consulting engagement, every GTM tool treats strategy as something you build once and then execute against. The assumption is that once you have found product-market fit in a segment, the job is done. The playbook is frozen. The team just needs to get better at running the plays.
The assumption is wrong. And it is especially wrong for category-creating startups, where the market you are building is actively changing shape around you. Your first playbook was a hypothesis built on the data you had in the first 10 deals. By deal 30, you have evidence the hypothesis did not account for. By deal 100, you are operating in a market that has partially invented itself in response to your existence. The median company makes meaningful pricing changes every 6 to 9 months. That is the decay rate benchmark for your pricing: if you have not revisited your price in more than two quarters, the market has almost certainly moved underneath you. OpenView’s annual State of Usage-Based Pricing report has tracked the collapse of pure seat-based pricing, from 21% of companies to 15% in a single 12-month window, driven largely by AI-induced revenue risk. Founders who set their pricing at launch and then leave it alone are not preserving a carefully chosen strategy. They are letting an asset depreciate.
The Narrative Decay Curve is harder to measure because it masquerades as a product problem. The story that made your first buyers lean forward was calibrated to a specific moment: the competitive landscape at the time, the buyer’s existing vocabulary, the problems they were already complaining about. When any of those inputs shift, the narrative that used to work starts to fall flat, and the symptom looks like declining win rates rather than an aging story. We call it a curve, not a cliff, because narrative effectiveness degrades gradually—a 1-2% drop in demo conversion per month that compounds until suddenly your pipeline looks anemic and nobody can explain why.
Notion is the clearest public example of this. When Notion launched in 2016, the narrative was the all-in-one workspace, a rebellion against the tyranny of specialized tools. Notion then evolved the narrative toward connected workspace, then toward the operating system for work, and most recently toward an AI-native workspace positioning. None of these pivots reflected a change in what Notion does at the product level. They reflected the aging of the previous narrative and the need to refresh the story to match where buyers were now.
Airtable is another example. The company began as a spreadsheet-database hybrid, evolved to position itself as a connected apps platform, and more recently repositioned around AI-native app building. Each repositioning came not because the product failed but because the previous narrative stopped doing the work of explaining why anyone should care. Narrative aging is silent. You will not get a support ticket about it. You will just see conversion rates drift down and sales cycles lengthen, and if you have not been actively testing new narratives, you will blame the product.
Objection Drift is the form of decay that causes the most direct damage to pipeline. The 30 objections your initial map predicted were correct, for the buyers you were selling to at the time. But as you move upmarket, change geographies, or expand into adjacent segments, new objections appear that your original map never anticipated. More dangerously, old objections become obsolete without you noticing, and your sales team keeps investing preparation time in counter-arguments for concerns no buyer raises anymore. The danger of Objection Drift is that it is invisible to anyone who is not systematically tracking objection frequency across calls. Your reps feel prepared. They are just prepared for the wrong conversation.
Gong’s research on objection concentration, which found that 74% of all objections in a given sales context are covered by the top five most common, is usually cited as a reason to focus preparation. It is also a reason to suspect that top five list. The top five from your first 20 deals are not the top five from your next 80. This is the core failure mode: not bad strategy, but strategy that stopped learning.
The discipline is not to throw out the original work or to cling to it. It is to update it systematically as evidence accumulates. How Figma, HubSpot, and Superhuman Treat GTM as Continuous
Figma is the clearest case study. In 2016, the playbook was optimized for individual designers buying collaborative browser-based design. Seven years later, almost none of those decisions survive. HubSpot shows the same pattern on the pricing axis. The company has evolved from simple per-seat to bundled product lines to the current seat-and-contact hybrid. HubSpot expanded its ACV by an order of magnitude without losing the self-serve SMB motion because its pricing architecture was never frozen.

Continuous discovery sounds like another thing to do on top of everything else, and in an early-stage company where the founder is already running sales, product, and hiring, there is no capacity for another standing meeting. The rhythm has to be designed to integrate with work that is already happening, not to add more meetings.
The rhythm that works has three layers, each operating on a different timescale.
The weekly signal layer is the lowest-cost component. The question it answers is: what evidence arrived this week that might change our playbook? The inputs are not new research. They are artifacts that are already being generated: call transcripts from Gong or Chorus, deal stage changes in the CRM, cold outreach reply rates, demo-to-opportunity conversion data, inbound form fills, and any verbatim quotes from buyers that made a sales rep pause. The weekly review is a 30-minute scan of these signals to flag anything that does not fit the current playbook. You are not updating the playbook yet. You are logging evidence.
Here is what a Monday signal scan actually looks like. You open the week’s call transcripts and notice that 3 of 5 demo calls surfaced an objection about SOC2 compliance that was not in your original 30. You do not rewrite the objection map. You log it: SOC2 concern, 3 of 5 calls, week of April 7. You check your outbound reply rates and see the narrative variant you have been using for VP of Engineering prospects dropped from 4.2% to 2.1% over the last two weeks. You log it. You glance at the two deals that moved to closed-lost and note that both cited a competitor you had not seen before. You log it. Total time: 25 minutes. You have not changed anything. The monthly pattern layer is where evidence becomes insight. The question is: do the signals from the last four weeks show a pattern that contradicts or extends the current playbook? This is where you look at objection frequency shifts, pricing sensitivity changes, persona drift in the inbound pipeline, and emerging competitive mentions. Most signals will be noise. A few will be early indicators of decay. The monthly review identifies which signals have graduated from noise to pattern and puts them on the list for quarterly decision.
The quarterly decision layer is where you actually update the playbook. The question is: which patterns have enough evidence to justify a change, and what change should we make? Pricing adjustments, narrative refreshes, objection map revisions, and ICP refinements all happen here. The discipline is that changes are made in the quarterly review, not in weekly reactions to individual deals. A single buyer’s objection is not a reason to rewrite the objection map. A consistent pattern across the last quarter is.

What it is an argument against is the instinct to frame the initial playbook as the finish line. Treating GTM as a project that ends when the deliverable is shipped is a holdover from an era when updating was expensive and markets moved slowly. Neither of those conditions applies to category creation today. The founders who will build the defining companies of the next decade will be the ones who treat pricing, positioning, and objection handling as systems that learn, not as decisions that freeze.
Here is a simple way to measure it.
